How to use the Ignition Dashboard

Step by step: load the template into a client account, set it up, test it, run the pipeline day to day and read the numbers. Follow the parts in order for a new client.

Overview

What you are working with

The Ignition Dashboard answers one question for every client: how much are we spending to book a job (CPBJ), and is it going down? It runs on one pipeline. When a deal moves through the pipeline, six automations record the data and eight dashboard tiles calculate the numbers.

PieceName in the accountWhat it does

Find this guide inside the CRM. Click Ignition Guide in the left sidebar of agency view (or inside the Z Automation Snapshot account). To show it inside a client account too, go to agency Settings > Custom Menu Links > Ignition Guide and add that sub-account.

Before You Start

Have these ready
  • The client's sub-account name, and confirmation you are in the right one
  • The client's program tier (Spark, Blaze, Wildfire or Firestorm)
  • Access to the client's Google Ads and Meta ad accounts (or the client on a call to approve the connection)
  • The client's monthly management fee (used by CPBJ All In and ROI All In)
  • The client's Google review link
  • Which field service software (FSM) the client uses, if any
  • Which forms, ads or lead sources currently bring leads into the account

Part A

Load the template into a client account
  1. Open Account Snapshots in agency viewFind Ignition Dashboard Template v1. Do not use the FireRock 4.x boilerplate snapshots for this; the Ignition build lives only in this snapshot.
  2. Load it into the client's sub-accountUse the snapshot's actions menu to load or push it to the existing client sub-account. Select all assets. It contains 36 items: 12 custom fields, 8 custom metrics, 4 custom values, 1 dashboard, 1 pipeline, 4 tags and 6 workflows.
  3. If it asks about conflicts, keep existing client itemsNothing in the snapshot shares a name with the standard boilerplate, so conflicts should not appear. If one does, stop and ask before overwriting.
  4. Check the six IDA workflows are PublishedIn the client account open Automation, search IDA: and confirm all six show Published.
  5. Check the triggers are switched onOpen each workflow and look at the trigger box at the top. If a trigger shows as inactive, click it, then click Save trigger. Stage-based triggers sometimes arrive switched off after a load, and one save fixes it.
WorkflowTrigger that must be ON
IDA: Speed-to-Lead Auto-ResponseOpportunity stage changed to New Lead (Ignition Pipeline). The Contact Created and Form Submitted triggers are intentionally OFF so each lead is answered once.
IDA: Booked-Job StampOpportunity stage changed to Job Booked
IDA: Completed & Review RequestOpportunity stage changed to Completed
IDA: Missed-Call Text-BackCall status = Missed
IDA: Contacted StampEmail Sent and Outbound Call (see the note in Part D)
IDA: FSM Inbound SyncInbound webhook (connected in Part B, step 7)

Part B

Set it up for the client
  1. Send every new lead into the Ignition Pipeline at New LeadThis is the most important step. The Ignition automations only start when a deal lands in Ignition Pipeline > New Lead. Open each workflow that handles incoming leads (website forms, Facebook lead forms, calls) and set its Create/Update Opportunity step to Ignition Pipeline, stage New Lead. If no such step exists, add one. Set the opportunity value if the source provides one.
  2. Turn off any old auto-replyIf the account already has an automation that sends a "thanks, we got your message" reply (for example "Any Form Submitted > Create Opportunity > Auto Response"), turn its reply off or the lead gets two messages. Speed-to-Lead now sends the first reply.
  3. Personalise the messagesRead the SMS and email in Speed-to-Lead, Missed-Call Text-Back and Completed & Review Request. Add the client's business name and check the sender phone number and email are the client's.
  4. Put the Google review link in the review requestIn IDA: Completed & Review Request, open the review SMS and check the review link. It currently uses the business profile's review link field, which has not been confirmed for every account. If the link is blank in a test, paste the client's Google review link directly into the message.
  5. Connect the ad accountsConnect Google Ads and Meta (Facebook) Ads in the client account's integrations. Until both are connected, the four spend tiles (CPBJ Media Only, CPBJ All In, ROAS, ROI All In) show "Ad account configuration required". That message is normal, not an error.
  6. Enter the monthly management feeIn Reporting, edit the custom metrics CPBJ - All In and ROI - All In. Each formula ends with a number set to 0. Replace it with the client's monthly fee and save. Also record the fee in the custom value IDA - Monthly Mgmt Fee for reference. The dashboard cannot read custom values directly, so the number in the formula is the one that counts.
  7. Connect the FSM (if the client has one)Open IDA: FSM Inbound Sync, copy the webhook URL from its trigger and add it in the client's FSM (directly or through Make/Zapier). Send one real job from the FSM, then map job_id and revenue in the trigger. Skip this step if the client has no FSM; everything else still works.
  8. Set the four custom valuesFill in IDA - Monthly Mgmt Fee, IDA - LSA Monthly Spend, IDA - Baseline CPBJ (the client's starting CPBJ, for comparison) and IDA - Target First Response (default 60 seconds).

Part C

Run the 15-minute test before go-live

Use your own email address and mobile number for the test contact. The automations send real emails and texts.

  1. Create a test contactName it "Ignition Test", with your email and mobile number.
  2. Create an opportunity in Ignition Pipeline > New LeadGive it a value, for example $2,500.
  3. Wait one minuteYou should get one text and one email that greet you by first name. If you get two, an old auto-reply is still on (Part B, step 2).
  4. Check the opportunityOpen it and confirm First Response At shows today and First Response Seconds shows 60.
  5. Drag it to Contacted, then to Job BookedWithin a few seconds it should be marked Won, with Is Booked Job ticked, Booked Job Value equal to the opportunity value, and the tag job-booked on the contact.
  6. Drag it to CompletedConfirm Job Completed At shows today and Review Requested is ticked. The review text arrives one day later; check it has the correct link.
  7. Test a missed callCall the client's tracking number from your phone and hang up before it is answered. You should get the text-back after about a minute and Missed Call is ticked on your opportunity. Reply to the text and Missed Call Recovered should be ticked.
  8. Check the dashboardOpen the Ignition Dashboard (Part E) and set the date range to include today. Close Rate and Average Job Value should show numbers from your test.
  9. Delete the test contact and opportunitySo the client's numbers start clean.

Part D

Daily pipeline rules for the team

The dashboard is only as accurate as the pipeline. These are the rules the client's team (or our team) must follow.

Move the deal toWhenWhat happens automatically
New LeadAutomatic for every new lead (Part B, step 1). Add manual leads here too.Text and email reply after 1 minute; response time recorded
ContactedAs soon as someone has spoken to or emailed the leadTag contacted added
Estimate / Appt SetEstimate or appointment is bookedNothing automatic; used for close-rate reporting
Job BookedThe customer has said yesMarked Won, counted as a booked job for CPBJ, value copied to Booked Job Value
CompletedThe job is finishedCompletion date recorded; review request sent the next day
LostThe lead will not go aheadCounts against close rate

Rule 1: enter the job value BEFORE moving to Job Booked. The value is copied the moment the deal reaches Job Booked. If the value is blank at that moment, Average Job Value and ROI will be wrong.

Rule 2: move deals to Contacted yourself. The automation that should do this when a team member sends an email did not fire in our latest test (October 13, 2026). Until that is fixed, drag the deal to Contacted by hand.

Rule 3: one deal per job, always in the Ignition Pipeline. Deals in other pipelines are not counted. Never move a deal backward; the automations will not undo stamps.

Part E

Reading the dashboard
  1. Open itIn the client account go to Reporting > Dashboard, then use the dashboard name dropdown at the top to select Ignition Dashboard.
  2. Set the date rangeMatch it to the review cadence for the client's tier: monthly for Spark and Blaze, every two weeks for Wildfire, weekly for Firestorm.
TileWhat it meansGood direction
CPBJ - Media Only(Google Ads + Meta spend) divided by booked jobs. The north-star number.Down
CPBJ - All InSame, plus the monthly management feeDown
ROASValue of won deals divided by ad spend. 4.0 means $4 back for every $1 spent.Up
ROI - All InBooked job value divided by (ad spend + fee)Up
Close RateWon deals as a percentage of all dealsUp
Average Job ValueAverage booked value of won dealsUp
Avg First Response TimeSeconds to first reply. Currently a fixed 60 seconds (the automatic reply delay) until a measured value is added.Down
Missed-Call Recovery RateMissed callers who replied to the text-back, as a percentageUp

What to say on the client call. Lead with CPBJ and whether it moved since the last review. Then explain it with the drivers: close rate (sales), average job value (pricing), response time and missed-call recovery (speed). Compare against the IDA - Baseline CPBJ value set at onboarding.

Known limits

  • Google LSA spend is not available as a dashboard data source. If a client spends meaningfully on LSA, add it as a fixed number in the CPBJ formulas, the same way as the fee.
  • Avg First Response Time is a fixed 60-second placeholder until a real measurement is chosen.
  • The Review Completed field is not filled by any automation yet.
  • The job revenue sync from an FSM is confirmed per client at setup, because each FSM sends data differently.
